Start learning →Alex: Welcome back. Today we're looking at how to actually apply BI tools to real business scenarios, which is where the practical skill of this unit lives. Sam, let's work through what a real BI project looks like from start to finish.
Sam: Happy to do that. Let's take a scenario: a retail organisation wants to understand its sales performance better and use that understanding to make better decisions about stock management and promotional activity. That's a common, realistic BI use case and it illustrates the key principles well.
Alex: Where does the project start?
Sam: With business requirements, not with data or technology. What decisions does the organisation need to make better? In our example, they need to decide which products to stock and in what quantities, and which promotions to run and when. So the analytical questions are: which products sell best where and when? What patterns are there in customer purchasing behaviour? How do promotions affect sales volumes and margins? Are there seasonal patterns that affect stock requirements? These questions should drive everything that follows.
Alex: Then you work out what data you need?
Sam: Exactly. For these questions you probably need sales transaction data, product catalogue data, promotion history and stock level data. You then assess what data is actually available and in what quality. Typically you find that some of what you need is readily available, some is available but in poor quality or format, and some doesn't exist yet. That gap analysis informs both the project plan and the scope of what's achievable in the first phase.
Alex: And then the data preparation and modelling?
Sam: Once the data is cleaned and loaded into the BI platform, you build the data model: defining the relationships between tables, creating calculated measures, establishing hierarchies that allow users to drill from total sales down to product and store level. A well-constructed data model is what makes an analysis intuitive to explore and reliable in its outputs. A poorly constructed one is the source of most of the frustrating 'but why do these numbers not match?' conversations that plague BI implementations.
Alex: And then the visualisation and dashboard design?
Sam: The final layer. For a retail performance use case, you'd probably build a sales performance dashboard showing revenue, margin and volume against targets, with the ability to filter by time period, product category, store and region. You'd build a product analysis view showing the best and worst performers. You'd build a stock management view highlighting items at risk of running out or accumulating excess inventory. Each view is designed for a specific user audience with specific decisions to make.
Alex: And how do you know if the BI project has succeeded?
Sam: By measuring whether the decisions it was designed to improve have actually improved. In our example, you'd look at whether stock-outs have reduced, whether overstock situations have reduced, and whether promotional return on investment has improved. Connecting BI activity to business outcomes is what distinguishes genuine BI success from a technically impressive dashboard that nobody uses to make better decisions.
